Repair or Replace? How to Tell When an Industrial Floor Is Worth Saving

Deciding whether to repair or replace an industrial floor comes down to three questions: is the failure in the coating or in the slab, does the slab hold excess moisture, and does the downtime math favor a repair over a full replacement? Skipping any one of them is how a plant ends up repairing a floor that needed a moisture test, or replacing a floor that only had a coating problem. 

Coating failure and slab failure are on two different timelines 

A coating and the slab under it age separately. A coating can start failing in five years while the concrete underneath, poured something like thirty years ago, is still structurally sound. Treating “the floor is failing” as one problem is what leads plants to replace a slab that might be fine after a fresh coating. 

The symptoms point in opposite directions. Peeling and delamination, where the coating lifts in sheets or bubbles, point at the coating. Cracks running through the slab itself, or spalling that exposes the aggregate underneath, point at the concrete. A floor that flexes or sounds hollow under a forklift is telling you something structural is going on below the surface. 

This distinction matters. A coating problem on a sound slab is a resurface: strip the failed system, prep the concrete, and install something built for the environment it sits in. A slab problem means the resurface fails the same way again, because the concrete underneath was the actual problem all along. 

Run the moisture test first 

Most repair-or-replace decisions skip an important step that matters: checking what’s happening inside the slab. Two tests answer that question.  

ASTM F1869 measures moisture vapor coming off the surface, using a sealed dish of calcium chloride left in place for a couple of days.  

ASTM F2170 measures relative humidity inside the slab itself, using a probe set into a drilled hole. F2170 gives a better picture of what the slab will keep doing over time, and most flooring manufacturers require it to stand behind a warranty. 

If that test comes back high, the decision shifts completely. A standard coating over a wet slab will fail again, whether it’s a patch repair or a brand-new install. In that case, the fix must deal with the moisture itself — either with a vapor mitigation system under the new coating or, in the worst cases, a full tear-out down to a dry substrate. 

The real cost comparison is downtime, not price per square foot 

Most comparisons stop at material cost. Repair runs less per square foot, replacement runs more, and the decision looks simple on paper. 

But that comparison misses the number that drives the decision in a working plant: how long the floor is out of service. A full replacement can cost less over its lifespan and still be the wrong call, if it means shutting down a production line for a week. A repair costing more per square foot can still be the better call if it buys two years on a single weekend of downtime instead of five days off the line. 

The math that really matters is material cost plus downtime cost, measured against how many more years each option buys you. The same repair can mean a different downtime cost for a plant running three shifts a day versus one running a single shift a week. 

A repair that fails twice in the same spot is telling you something 

When a repair keeps breaking down in the same location, something underneath is usually still moving. A settling subbase or a shifting slab will defeat a surface patch every time, because the patch fixes the symptom while the cause keeps moving. Read that pattern as a diagnosis rather than a workmanship problem. It usually points toward a slab repair or a full section replacement instead of another round of patching.
